Before the meeting
Choose one reporting period, reconcile inputs and mark missing data. Compare against an agreed target and a comparable prior period. Record definition changes so an apparent improvement is not mistaken for performance.
Suggested agenda
Use 5 minutes for data quality, 10 for service failures, 10 for stock and capacity, 10 for cost and the remaining 10 for actions. Invite the owners of recurring issues rather than making every person attend every section.
Worked action
Instead of “improve accuracy”, write “Count the 20 locations responsible for repeat pick shortages; separate posting errors from physical variance; owner: inventory lead; due: next Friday; evidence: signed reconciliation.” The action can then be verified.
Close the loop
Carry forward unfinished actions with a reason and revised decision. Do not close an issue only because a task was completed; check whether the intended outcome changed.
